01 / Diagnose

Stage one

A forward-deployed team embeds with finance, operations, and a representative line.

We apply the Operational Leakage Map against real workflows, reconcile findings against actual dollars, and produce four outputs: a dollarized leakage register, a prioritized intervention backlog, a target EBITDA range with attribution logic, and a sequenced implementation plan. Never free.

02 / Implement

Stage two

Engineers build custom AI-native systems against the first entry on the leakage register.

Deliverables are running systems, not decks. Scoped against a specific P&L number. A scheduled kill-switch is built into the contract: if the trajectory is wrong, the client exits. Rare in practice. Disciplines both sides.

03 / Automate

Stage three

The intervention connects to surrounding systems.

Exceptions route correctly. Monitoring is instrumented. The monthly close reflects the change. This is the step most implementations skip. It is the step that makes the work permanent.

04 / Manage

Stage four

Our team operates what we built.

Performance monitoring, retraining on drift, exception handling, and a recurring review against the leakage register. New leaks become the next intervention. This is where the relationship compounds.
